Iffy brake pedal

I have just changed the discs and pads on my Arosa tdi, the brakes haven't felt good for a while which prompted this, they don't have the bite that my sons Lupo 75bhp car has nor that of my wife's Lupo Auto. My local MOT centre thought there might be a servo issue. I have had to change slave cylinders and master cylinders before but this suggestion's a new one on me, has anyone had an issue like this, there are no fluid leaks or sponginess as such just a lack of bite and quite a bit of effort compared to what it was before and compared to the above mentioned vehicles
